The Commoditization Threat

Enterprises are building in optionality. That's a problem for the moat thesis.

Companies are adopting model-agnostic frameworks, middleware that sits between their applications and whatever AI model they're using. This lets them route requests to different providers based on cost, performance, or availability.

Instead of hardcoding OpenAI's API into products, they're building abstraction layers that can call OpenAI today, Anthropic tomorrow, or their own fine-tuned model next month.

It's the same playbook enterprises used with cloud providers. Multi-cloud strategies to avoid lock-in and maintain negotiating leverage.

What's driving this is cost management. AI API costs are unpredictable and can spike. Enterprises don't want to be held hostage to one provider's pricing decisions. And there's performance variability, sometimes one model handles a specific task better than another.

We're also seeing enterprises experiment with smaller, specialized models for specific tasks rather than using frontier models for everything. A customer service application doesn't need GPT-4's full capabilities. You can use a smaller, cheaper model and get 90% of the value at 10% of the cost.

If customers are building infrastructure that treats AI models as interchangeable commodities, differentiation becomes much harder. You're competing on price and performance for each individual query. That's a brutal dynamic that compresses margins fast.

The bull case assumes AI companies escape this through network effects and integration depth. Every user interaction generates data. That data improves the model. Better models attract more users. And if OpenAI becomes embedded in how enterprises operate, switching costs become prohibitive.

But the data moat argument assumes more data always equals better models. At frontier scales, we might be hitting diminishing returns. And the switching cost argument assumes customers are locked into specific models. The abstraction layers suggest otherwise.

That skepticism from a major investment bank highlights the tension between current capital deployment and uncertain future returns.

McKinsey projects AI-related data center capacity could require $3.7 to $7 trillion in capital expenditures, depending on demand scenarios. Even in the conservative case, we're looking at capital intensity that rivals and exceeds historical infrastructure booms like railroads and telecommunications.

AI data center spending in 2025 is contributing more to GDP growth than all U.S. consumer spending combined. That's never happened before. The infrastructure arms race is now a primary driver of American economic growth.

That's why Microsoft, Amazon, and other deep-pocketed players are making huge commitments. They're buying position in what they believe will be an oligopolistic market structure.
